RACI matrix generator — Malaysia

Build a RACI chart for your project: list the tasks, list the roles, and pick R, A, C or I for each. It checks the rule that matters most, exactly one accountable role per task, and flags the gaps. Copy it into Excel or download it.

No problems found. Every task has exactly one accountable role and at least one responsible role.

RACI matrix example — a staff training rollout

The example loaded above is a process most HR teams will recognise: working out what training is needed, funding it, choosing a provider, scheduling it, running it and checking it worked. It passes its own checker, which is the point of it: every row has one A and at least one R.

Two rows are worth reading closely. Applying for the HRD Corp grant is a row of its own because the grant has to be applied for before the training takes place, and a step that has to happen first is the one most likely to be forgotten. The HR manager is both accountable and responsible, shown as A/R, because the same person often owns the outcome and does the filing.

Staff hold only C and I, and that is normal. They are asked about needs and told the schedule.

What does RACI stand for? R, A, C and I explained

RACI is Responsible, Accountable, Consulted, Informed. Each letter answers a different question about a task.

  • Responsible (R) does the work. There can be several.
  • Accountable (A) answers for the outcome and signs it off. There must be exactly one.
  • Consulted (C) is asked before the work is done. It is a two-way conversation, and their view changes the result.
  • Informed (I) is told after. It is one-way, and they are affected by the result rather than shaping it.

The difference between Responsible and Accountable is the one people get wrong. The responsible role does the task; the accountable role owns whether it was done properly and has the final say. They can be the same role, which is why the tool offers A/R, but a task can never have two accountable roles. When two roles are accountable, in practice neither is.

RACI matrix template — how to fill one in well

  • One A on every row. The checker above enforces it. It is the single rule the method cannot work without.
  • Use roles, not names. “Finance” survives a resignation and a reshuffle; a person’s name does not.
  • Rows are deliverables or decisions, not every activity. A matrix with dozens of rows is hard to read, and a matrix nobody reads clarifies nothing.
  • Ask whether the work can proceed without them. If their input changes the answer, they are C. If they only need to know, they are I. Too many Cs turns a matrix into a meeting list.
  • Check the column totals. The row at the bottom counts how many tasks each role is responsible or accountable for. One role carrying most of the rows is a prompt to look again, not a rule.

RACI vs RASIC vs RAPID

They look alike and answer different questions. RACI assigns roles on a task: who does it, who owns it, who is asked and who is told.

RASIC adds an S for Support, for people who help the responsible role do the work without owning it. It is useful when a task has a main doer and helpers you want to tell apart.

RAPID®is a different tool for a different job. It is a framework from Bain & Company for decisions: Recommend, Agree, Perform, Input and Decide, with a single decider. Use RACI to sort out who does what on a project, and RAPID when the unclear thing is who gets to make a particular call.

RACI matrix in Excel — copy or download

Copy as a table puts the matrix on your clipboard tab-separated, so pasting into Excel, Google Sheets or Word lands it as a real table, one letter per cell. Download CSV gives you the same as a file that opens directly in Excel. Download PNG is for dropping the chart into a slide.

Questions

›What does RACI stand for?

Responsible, Accountable, Consulted and Informed. It is a way of showing, for each task, who does the work, who owns the result, who is asked first and who is told afterwards.

›What is the difference between Responsible and Accountable in a RACI matrix?

Responsible is the role that does the work. Accountable is the role that answers for the outcome and has the final say. A task can have several responsible roles but only one accountable role.

The same role can hold both, written A/R, which is common on small tasks where the owner also does the work.

›Why can there only be one Accountable?

Because shared accountability is accountability nobody can be held to. If two roles are accountable, each can reasonably assume the other will make the call. The checker above flags any task with none, or with more than one.

›What is the difference between Consulted and Informed?

Consulted is two-way and comes before the work: their input can change the outcome. Informed is one-way and comes after: they are told what happened. A useful test is whether the work could go ahead without hearing from them.

›Can one person be both Responsible and Accountable?

Yes. Use A/R. The rule is one accountable role per task, not one role per letter.

›What is the difference between RACI and RAPID?

RACI assigns roles on a task. RAPID, from Bain & Company, is built for decisions: Recommend, Agree, Perform, Input and Decide, with one decider. They solve different problems and can be used together.

›How do I make a RACI matrix in Excel?

Use “Copy as a table” and paste into Excel, or download the CSV and open it. Either gives you one row per task and one column per role, with a letter in each cell.

›Is my RACI matrix saved?

No. It is built in your browser and nothing is sent anywhere, so it is gone when you close the page. Copy or download it first.
